Spend enough time in industry and you will hear an impressive collection of terms used to describe how organisations are trying to get better. We have Lean, Six Sigma, Continuous Improvement, Process Improvement, Business Excellence, Operational Excellence, Digital Transformation, Digital Process Excellence, Smart Manufacturing, Industry 4.0, Industry 5.0 and, increasingly, AI Transformation.

Each new term appears to represent the next evolution in how organisations should operate. New departments are created, strategies are launched, consultants are engaged and technology is purchased. But beneath all of this terminology is a surprisingly simple question:

Are we really talking about different things, or are we describing different approaches to the same fundamental challenge—how do we make work better?

The answer is probably a little of both.

Process Improvement, Operational Excellence and Digital Transformation are not exactly the same thing. They have different histories, different areas of emphasis and different scopes. But they overlap far more than we sometimes acknowledge. More importantly, when they are separated too rigidly, organisations can lose sight of what they are actually trying to achieve.

Start with Process Improvement

Process Improvement is perhaps the simplest concept. A process exists to achieve an outcome. We examine how that process currently works, identify the problems, remove waste, reduce variation, improve flow and create a better way of working.

The methods may include Lean, Six Sigma, DMAIC, root cause analysis, value stream mapping, process mining or numerous other techniques, but the underlying question remains the same:

How can this process perform better?

That sounds straightforward, but doing it properly requires considerably more than drawing a process map. We need to understand what really happens, not simply what the SOP says should happen. We need to examine handoffs, delays, rework, decision points, data, behaviours and the informal workarounds people have developed to keep the process functioning.

Good Process Improvement therefore starts with the work itself.

Operational Excellence makes the question bigger

Operational Excellence takes this thinking beyond an individual process.

An organisation can improve one process without becoming operationally excellent. Operational Excellence asks how the organisation creates an environment in which good processes, effective problem-solving and continuous improvement become part of normal operations.

It introduces a much broader set of questions. How do leaders behave? Who owns performance? How are problems escalated? How are people developed? Are decisions made at the appropriate level? Is improvement embedded into daily management? Does the organisation learn from failure?

Operational Excellence therefore incorporates Process Improvement but extends beyond it.

A useful way of thinking about the distinction is:

Process Improvement improves the work. Operational Excellence creates the system in which better work can be sustained.

This includes leadership, culture, organisational structure, capability, performance management and continuous improvement.

Then along came Digital Transformation

Digital Transformation introduced another dimension: technology.

Cloud platforms, connected manufacturing systems, advanced analytics, automation, digital twins, process mining and now generative and agentic AI have dramatically expanded what organisations can do.

This created enormous opportunities, but it also created a problem.

Somewhere along the way, many organisations began treating Digital Transformation as something separate from Process Improvement and Operational Excellence.

The conversation moved from:

“How should this process work?”

to:

“What technology should we implement?”

That reversal matters.

If an inefficient process is digitised, it is still inefficient. If an unnecessary approval is automated, it is still unnecessary. If accountability is unclear, a new workflow system will not automatically create ownership. If poor-quality data feeds an AI model, sophisticated technology will not magically make the underlying information reliable.

We can digitise waste remarkably effectively.

And that is perhaps where the three disciplines need to come back together.

They are different lenses on the same system

Imagine an organisation with a slow customer complaint process.

A Process Improvement team might examine cycle time, handoffs, rework and root causes.

An Operational Excellence team might examine ownership, management routines, capability, escalation and cross-functional performance.

A Digital Transformation team might look at workflow automation, system integration, analytics and AI-supported classification.

All three could be correct.

The problem arises when they operate independently.

The Process Improvement team may design an excellent process that does not take advantage of available technology. The Digital Transformation team may automate a process that should first have been simplified. The Operational Excellence programme may develop excellent leadership behaviours while leaving people working with fragmented systems and poor data.

The strongest approach combines all three.

Perhaps the sequence is more important than the terminology

Rather than debating which label is correct, perhaps we should focus on the sequence.

First, understand and fix the process.

Find out how the work really happens. Identify waste, variation, bottlenecks, unnecessary approvals and poor handoffs. Challenge why each step exists. Define the future state before deciding how technology will support it.

Second, develop the people.

Better processes require people who can think critically, solve problems, interpret data and continuously improve the system. In an AI-enabled environment, these capabilities become more important rather than less important.

Third, design the organisation around the process.

Clarify ownership, decision rights, responsibilities and interfaces between functions. A process that crosses Quality, Operations, Engineering, Supply Chain and IT cannot perform effectively if every function optimises only its own piece.

Fourth, manage the change.

People need to understand why the new way of working is better, how their role will change and what is expected of them. Change management cannot be something added during system deployment. It needs to begin when the future process is being designed.

Then apply the technology.

Automation, AI, process mining, analytics and digital workflows can now amplify something worth amplifying.

That sequence is very different from buying technology and subsequently trying to redesign the organisation around it.

The digital age changes the tools, not the fundamental question

There is no doubt that Process Improvement today looks different from Process Improvement 20 years ago.

A traditional process improvement practitioner might have relied heavily on observation, workshops, spreadsheets and value stream maps. Today, that same practitioner can use process mining to analyse thousands or millions of transactions, AI to identify patterns, simulation to evaluate alternatives and real-time analytics to continuously monitor performance.

That is an enormous change in capability.

But the fundamental question has not changed:

How do we make the process better?

Technology changes what is possible. It does not eliminate the need for process thinking.

In fact, as our technology becomes more powerful, disciplined process thinking becomes even more important. AI can accelerate decisions, automate activities and increasingly perform autonomous actions. That makes it even more important that we understand the process, the decision logic, the risks and the desired outcome before we automate it.

Maybe “Digital Process Excellence” is the bridge

This is why the emerging idea of Digital Process Excellence is interesting.

It potentially brings the disciplines back together.

It takes the process focus of Lean and Continuous Improvement, the systems and cultural perspective of Operational Excellence, and the capabilities of Digital Transformation.

Instead of asking whether an organisation is “doing Lean” or “doing Digital Transformation,” the question becomes:

Are we designing processes that deliver excellent outcomes using the best combination of people, process, data and technology?

That is a much more useful question.

Digital Process Excellence should not mean putting the word “digital” in front of traditional process improvement. It should mean recognising that modern processes are increasingly connected systems in which people, data, workflows, automation and AI interact continuously.

The challenge is to optimise the whole system rather than any individual component.

Stop arguing about the label

There will always be new terminology. AI Transformation will probably be replaced by something else. Industry 5.0 will eventually be followed by another industrial paradigm. New technologies will create new methodologies and new consulting frameworks.

That is not necessarily a bad thing. Language evolves because the environment evolves.

But organisations should be careful not to confuse a new vocabulary with a new capability.

A company can have a Digital Transformation strategy and still have terrible processes. It can have an Operational Excellence programme and still tolerate enormous waste. It can have Lean specialists and still spend its days firefighting. And it can deploy AI throughout the organisation without fundamentally improving how work gets done.

Perhaps, therefore, Process Improvement, Operational Excellence and Digital Transformation should not be viewed as competing disciplines.

They are different layers of the same challenge.

Process Improvement asks: How can we make the work better?

Operational Excellence asks: How can we build an organisation that consistently creates and sustains better ways of working?

Digital Transformation asks: How can technology enable fundamentally better ways of working and creating value?

Put them together and the objective becomes much clearer:

Fix the process. Develop the people. Design the organisation. Manage the change. Then use technology to amplify what works.

Call it Digital Transformation. Call it Operational Excellence. Call it Process Improvement. Call it Digital Process Excellence.

The name matters far less than the outcome.

Because ultimately, the real measure of transformation is not how sophisticated the technology is, how impressive the programme sounds or which methodology appears on the strategy slide.

It is whether the work actually got better.
