For many years, Process Excellence was closely associated with Lean, Six Sigma, process mapping, waste reduction and continuous improvement. These disciplines remain extremely valuable. Waste has not disappeared. Processes still suffer from variation. Root causes still need to be understood. Flow still matters.
But the environment in which processes operate has changed dramatically.
Today’s processes cross multiple functions and digital systems. Decisions are increasingly data-driven. Automation performs activities previously completed manually. Process mining can reveal how work actually flows. AI can analyse information, support decisions and increasingly perform tasks autonomously.
At the same time, organisations continue to struggle with many familiar problems: unclear ownership, poor handoffs, unnecessary approvals, weak data, resistance to change and processes that have grown unnecessarily complicated.
So what should Process Excellence look like today?
Perhaps we need to stop thinking of it primarily as a collection of improvement tools and start thinking of it as a system for designing how work gets done.
A modern Process Excellence model
I would propose a model built around six interconnected elements:
Process → People → Organisation → Change → Data → Technology
Importantly, these are not six independent workstreams. They form a sequence.
The objective is not to make every process digital or to introduce AI wherever possible. The objective is to create the best possible operating system for delivering an outcome.
And that begins with the process.
1. Process: Fix the work first
The starting point for Process Excellence should always be understanding how work actually happens.
Not how the SOP says it happens.
Not how management believes it happens.
Not how it was designed five years ago.
How it actually happens today.
That means examining the complete workflow and asking where value is created and where it is lost. Where are the delays? Where does rework occur? Where are the unnecessary approvals? Where do people create spreadsheets and workarounds because the formal process does not work? Where does information get entered twice? Where are decisions waiting unnecessarily?
Traditional Lean techniques remain extremely useful here. Value stream mapping, Gemba, root cause analysis, DMAIC and structured problem-solving all have a role.
But they can now be strengthened by digital techniques such as process mining. Instead of relying solely on workshops and observation, organisations can increasingly use event data to see how thousands of actual transactions move through a process.
This combination is powerful.
Lean gives us the thinking. Data gives us the evidence.
The objective of the first stage is therefore simple:
Simplify and improve the process before attempting to digitise it.
2. People: Develop the capability to operate and improve the process
Once the process has been understood, attention should move to the people working within it.
This is an area where transformation programmes frequently underestimate the challenge.
New systems are introduced and employees receive system training. But knowing which button to press is not the same as developing capability.
Modern Process Excellence requires people who understand the process, recognise problems, interpret information, challenge assumptions and make informed decisions.
That requires a broader skills base.
People increasingly need critical thinking, problem-solving, data literacy, digital literacy and an understanding of how AI and automation interact with their work.
This becomes particularly important as AI takes over more routine activities.
The future employee may perform fewer repetitive tasks but face more exceptions, ambiguous situations and decisions requiring judgement. Paradoxically, as technology becomes more intelligent, human capability may become more important rather than less important.
The question therefore changes from:
“Have we trained people to use the new system?”
to:
“Have we developed people who can operate, question and continuously improve the system?”
3. Organisation: Design around the flow of work
Many processes fail not because the individual activities are poorly designed, but because the organisation surrounding them is poorly designed.
Processes flow horizontally.
Organisations are normally managed vertically.
A process might move through Operations, Quality, Engineering, Supply Chain, Finance and IT. Each function may perform its individual responsibilities well while the overall process performs badly.
This is where Process Excellence needs to incorporate organisational design.
Who owns the end-to-end process?
Who has authority to make decisions?
Where do responsibilities transfer?
Which decisions require escalation?
Are functions optimising their own performance at the expense of the overall process?
These questions matter because a beautifully designed process will eventually deteriorate if the organisational structure does not support it.
Modern Process Excellence therefore needs to move beyond optimising individual tasks.
We need to design organisations around flow, not simply functions.
4. Change: Build adoption into the design
A technically excellent process that people do not adopt is not an excellent process.
Change management therefore cannot be something added near the end of an improvement project.
It needs to be part of the design.
People should understand why the process is changing, what problem is being solved and how the new approach will improve outcomes. Those closest to the process should be involved in its redesign because they often understand its practical weaknesses better than anyone else.
This also helps build ownership.
Rather than presenting people with a finished future-state process and asking them to adopt it, Process Excellence should involve them in creating it.
The objective is not simply implementation.
It is sustained behavioural change.

Data should then become an integral part of the process rather than something extracted afterwards for reporting.
