For years, companies treated digital transformation as a technology layer. Add software, improve reporting, automate a few steps, and expect productivity to rise. AI agents are changing that assumption. They do not just support work. They begin to participate in it. That is why they are forcing companies to redesign how work gets done.

McKinsey’s April 2026 research puts this clearly: scaling agentic AI requires companies to identify high-impact workflows to “agentify,” modernize data architecture, and build new operating and governance models. In its words, scaling agentic AI requires “rethinking how work gets done,” with human roles shifting from execution toward supervision and orchestration of agent-driven workflows.

AI agents change the unit of transformation

Traditional automation often targeted tasks. An AI agent targets workflows.

That is a much bigger shift. A task can be improved locally. A workflow cuts across teams, systems, approvals, data sources, and decision points. Once a company starts introducing agents into that environment, it quickly discovers that weak handoffs, poor data definitions, unclear ownership, and inconsistent rules become major blockers. McKinsey notes that agentic AI is being used to automate complex business workflows, but that fewer than 10 percent of enterprises experimenting with agents have scaled them to tangible value, with data limitations a major roadblock.

So the question is no longer just, “Where can we use AI?” It becomes, “How should this workflow actually work if humans and agents are both part of it?”

Agents expose broken process design

One of the reasons redesign becomes unavoidable is that AI agents amplify whatever process they are applied to. If the workflow is poorly designed, the agent does not fix that automatically. It often makes the weakness more obvious.

The Stanford Digital Economy Lab’s 2026 Enterprise AI Playbook, based on 51 scaled enterprise AI case studies, found that 77% of the hardest challenges were not technical. They were invisible and organizational: change management, data quality, and process redesign. It also found that a prior failed attempt often came from assuming AI would fix broken processes without addressing the workflow underneath. The report states the lesson bluntly: “Fix the process before applying AI. AI amplifies whatever process it is applied to. If the process is broken, AI makes it worse faster.”

That is why companies are being pushed away from “AI as an add-on” and toward workflow redesign.

Human roles are shifting, not disappearing

A lot of discussion about AI agents focuses on replacement. In practice, the more immediate change is redesign.

As agents take on parts of execution, people move toward supervision, exception handling, judgment, escalation, and coordination. McKinsey explicitly describes hybrid human-agent work environments in which governance becomes essential as human roles shift toward supervision and orchestration.

The Stanford playbook reinforces this. Across mature enterprise cases, it found that the best results often came not from full autonomy but from models with structured human oversight, especially in higher-stakes environments. It also found that agentic implementations were still the minority, with many successful deployments relying on high automation plus exception handling or human-in-the-loop collaboration.

This matters because once humans are no longer doing every step directly, companies have to redesign:

  • who approves what
  • when the agent acts alone
  • when a human must intervene
  • how exceptions are surfaced
  • how accountability is maintained

That is organizational design, not just software rollout.

Governance is now part of workflow design

AI agents also force redesign because they make governance operational.

With older tools, governance could sometimes sit around the edges. With agents, governance has to be embedded into the workflow itself. The World Economic Forum warned in March 2026 that as agentic AI scales, enterprises need formal governance structures, explicit policy guardrails, immutable audit trails, and the ability for humans to understand, audit, and override agent actions. It also noted that accelerating AI adoption is expanding the attack surface while many organizations struggle to align governance, skills, and security controls with deployment speed.

That means companies can no longer separate workflow design from risk design. If an agent can trigger actions, change records, route decisions, or initiate remediation, the workflow must be rebuilt with visibility, boundaries, escalation paths, and override mechanisms in mind.

Data architecture is no longer a back-office issue

Another reason work must be redesigned is that agents depend on stronger data foundations than many legacy processes were built to support.

McKinsey’s April 2026 article argues that agentic AI needs modular, interoperable data architecture, stronger governance, lineage, access controls, and a shared execution layer. It emphasizes that many fragmented and siloed data issues that companies previously tolerated become impossible to manage at scale when agents operate across systems continuously and sometimes without human intervention.

This changes the redesign agenda. Companies cannot simply insert agents into messy environments and hope for the best. They have to clean up definitions, simplify interfaces, expose stable APIs, and make behavior visible and measurable. In effect, the workflow has to be redesigned so the agent can operate safely and the human can still trust the outcome.

The hard part is organizational, not technical

Perhaps the biggest reason AI agents are forcing redesign is that they reveal a truth many companies have avoided: the main barrier to transformation is usually not the model.

The Stanford playbook found that technology was often not the hardest part. Organizational adoption, end-user willingness, existing foundations, and executive sponsorship repeatedly shaped time to value more than the underlying AI itself. It also found that successful projects used iterative approaches rather than traditional waterfall delivery.

That is a powerful insight. When a company says it is “deploying agents,” what it often really needs is:

  • simpler process logic
  • clearer role design
  • stronger data foundations
  • better end-user adoption
  • more disciplined governance
  • iterative redesign of how work flows

In other words, AI agents are forcing management change, not just technical change.

What this means in practice

Companies that want value from AI agents will have to stop asking only where they can automate and start asking how work should be restructured.

The most useful questions are more operational than technical:

  • Which end-to-end workflows matter most?
  • Where does human judgment still create the most value?
  • Which exceptions need escalation rather than automation?
  • What data and rules must be trustworthy before autonomy increases?
  • How will humans supervise, audit, and improve agent performance over time?

McKinsey recommends starting with a small number of high-value end-to-end workflows rather than redesigning everything at once. The Stanford research points in the same direction: start small, learn, document, iterate, and expand.
